Starting point

Production from the Skellefteå factory in Sweden will be transferred to Loimaa during 2023. This means a significant increase in component and spare-part storage at the Loimaa factory. To make the move possible, additional storage capacity and process development were needed. Internal resources were not sufficient, and the company also wanted to benefit from the expertise of an external partner.

Our collaboration started with a current-state analysis carried out by Ziirto. This reviewed all warehousing-related processes and existing storage methods. It established accurate baseline data for current operations and enabled successful design of the new layout and processes.

Ziirto designed two new layout options. In the first option, the number of pallet locations increased from 1,999 pallets to 2,595 pallets. This option also considered a potential box automation solution. In the second option, pallet locations could be increased to 3,196 pallets. Both options included two Kasten paternosters.

Outcome

Receiving process efficiency +28.5%, spare parts picking efficiency +24.6%, kit picking efficiency +16.2%. Thanks to the process improvements, the same staff will be able to handle the storage of components and spare parts for the machines transferred from Skellefteå, Sweden.

During the project, processes and methods were developed to improve throughput. We are able to operate with the same staff despite growth in production volume and the number of SKUs. All new items could be stored thanks to the layout designed for us. Ziirto also produced detailed payback calculations during the project for an automated storage system investment. Based on their calculations, it was safe and justified for us to invest in a new automated storage solution that improves space utilization and processes.
